Digital transformation begins with a clearer question

Why better outcomes often start by reframing the problem, not buying more software.

Many digital transformation projects begin with a solution: a new ERP, a CRM, an app. Months later the software is live, but the business works much as it did before, only with another login.

The projects that succeed usually begin somewhere else: with a sharper question about what needs to change.

From “we need a system” to “we need an outcome”

“We need a CRM” is a purchase. “We lose about a third of our leads because nobody follows up within a day” is a problem you can solve and measure. The second version tells you what to build, what to leave out, and how you will know it worked.

Map the work before you digitise it

Digitising a broken process just makes the problems happen faster. Before choosing tools, sit with the people who do the work. Follow one real request from start to finish. Note every hand-off, delay, and duplicated entry. These moments are where technology can make the biggest difference.

Fix the foundations first

Three foundations decide whether new technology delivers value:

  • Data: is the information accurate, and does everyone use the same version?
  • Ownership: does someone own each process and the decisions within it?
  • Adoption: will the people doing the work find the new way genuinely easier?

Deliver in small, visible steps

Large programmes that promise everything at once tend to slip. Short delivery cycles, each solving a real problem for real users, build momentum and confidence. They also let you change course early, when it is still cheap to do so.

Measure what changed

Agree a few measures at the start — time to respond, errors per month, hours spent on reporting — and track them before and after each release. That turns transformation from an act of faith into a series of visible improvements.

The right question will not make the work easy. It will make sure the work is worth doing.
